The $2M Pipeline Leak

A lot of startups don’t have a pipeline problem. They have a visibility problem. This post shows how a simple 3-step Salesforce fix helped recover $2M+ in pipeline by recycling stalled deals, catching returning buyers, and improving automation.

$2M in pipeline… recovered from one fix.

Not new leads.
Not better reps.

Just fixing how Salesforce was set up.

We find that most tech startups don’t have a pipeline problem.

But rather a visibility problem.

Deals go cold.
Leads go quiet.
Opportunities get marked “Closed Lost.”

And then… nothing happens.

But here’s what actually happens in reality:

  • That same buyer comes back 2 months later
  • Visits your pricing page
  • Fills out another form

And your Salesforce treats them like a brand new lead.

That’s the leak.

And in this particular case it was $2M+ per year.

The Fix (3 Easy Steps)

This is the exact system we used to plug that leak.

1. Kill “stuck” deals

If a deal hasn’t moved in 30–45 days…

It shouldn’t just sit there.

What to do:

  • Auto-detect no stage movement
  • Pull it out of the AE’s pipeline
  • Send it back to a recycle / nurture queue

Why it matters:

  • Keeps pipeline clean
  • Forces real forecasting
  • Gives marketing a second shot

2. Catch returning buyers

This is where most revenue is lost.

When someone comes back…
you should NOT create a new lead.

What to do instead:

  • Match form fills to existing accounts
  • Check for past opportunities
  • If one exists → flag it as “re-engaged”
  • Route it back to the owner immediately

Why it matters:

  • Warmer conversations
  • Shorter sales cycles
  • Way higher close rates

3. Fix your automation foundation

Most Salesforce setups break over time.

Too many flows.
Too many edge cases.
Too many things firing at once.

What to do:

  • Consolidate into 1 clean flow per object
  • Use before-save logic when possible
  • Add a bypass for automation conflicts

Why it matters:

  • Faster system
  • Fewer errors
  • Actually scales with your team

What Changes After This?

Instead of guessing…

You get:

  • Clean pipeline
  • Trustworthy signals on pipeline
  • Old opportunities coming back to life

And most importantly:

You stop losing deals you already earned.

The Takeaway

Most teams think:

“We need more leads.”

But in reality:

A lot is already in your pipeline.
You’re just not capturing it.
